The honest answer is that a repower quote is built from your specific boat, not from a price list. Two identical hulls sitting side by side in our yard can come back with very different numbers, and the difference is almost never the engine itself. It is how much of the rigging has to be replaced along with it.
Rather than quote a range that would be wrong for most people reading this, here is exactly what goes into the number, so that when you get a quote you can read it properly and ask the right questions.
The engine is the biggest line, and these things move it
- Horsepower. The single biggest driver. Cost climbs steadily with horsepower, and it climbs faster at the top of the range.
- Shaft length. Set by your transom height, not by preference. Getting this wrong ruins performance and can drown a powerhead.
- Mechanical or digital controls. Digital throttle and shift is smoother and is standard on many larger engines now, but it brings its own controls, harness and displays.
- Power steering or hydraulic. Integrated power steering on larger four-strokes removes a separate hydraulic system, which changes what else you need.
- Standard or high-output gearcase. Matters most on heavier bay boats that need to carry a load and still get on plane cleanly.
- Colour and cowling options. Minor, but real.
Yamaha, Suzuki and Mercury all price competitively against each other at any given horsepower, and each runs promotions at different points in the year. The brand you choose matters much more for service and parts support than for the sticker.
What gets replaced besides the engine
This is where quotes diverge, and where people get surprised. Depending on what you have now, a repower may also include:
- Controls and binnacle. Almost always replaced when changing brands or moving to digital.
- Wiring harness and key switch. Engine-specific, and the old one rarely carries over.
- Gauges or a display. Modern engines report far more data, and older analogue gauges cannot read it.
- Steering. An old cable system will not handle a heavier modern four-stroke well. Hydraulic steering is often the right call at the same time.
- Battery and cabling. Four-strokes have different cranking and charging demands, and many need a dedicated starting battery in good condition.
- Fuel system components. Fuel lines, primer bulb, water separator. On older boats, sometimes the tank pickup or the tank itself.
- Propeller. Your old prop was matched to your old engine. It will almost never be right for the new one.
If you are staying with the same brand and a recent generation, more of this carries over and the quote comes down. Crossing brands, or coming off a twenty-year-old two-stroke, means most of it is new.
Labor: what the shop is actually doing
Removing the old engine is the quick part. The work is in the rigging: pulling the old harness through the gunwale, fitting new controls at the console, mounting and aligning the new engine at the correct height, plumbing steering, wiring gauges, setting up the fuel system, then testing.
Then there is the part people forget to budget for and that separates a good installation from a cheap one: a proper sea trial and prop testing. An engine mounted at the wrong height or swinging the wrong prop will underperform for its entire life. Getting that right takes water time, and sometimes more than one prop.
The costs people do not plan for
- Transom repair. The one that changes everything. If the transom core is wet or the mounting area is compromised, it has to be repaired before an engine goes on. We check this before quoting, because nobody benefits from finding it halfway through.
- Fuel tank issues. Old aluminium tanks in older hulls sometimes fail once they are disturbed.
- A jack plate or setback bracket, if the new engine needs different positioning.
- Rigging tube and grommet work on older boats where the existing runs are too small for a modern harness.
- Insurance and registration updates, since your insurer needs the new engine serial and value on the policy.
Single versus twin
Twins are not simply double. Two engines mean two harnesses, two sets of controls or one dual binnacle, more complex steering and rigging, and more labor. Owners repowering twins should expect the rigging portion of the quote to be a larger share of the total than it would be on a single.
Some owners running twins on a bay boat find that a single modern high-horsepower four-stroke does the job with better fuel economy and less maintenance. Whether that works depends on your transom, your capacity rating and how far offshore you run.
Where you can genuinely save
- Timing. Manufacturer promotions and rebates on repower engines come and go through the year. If you are not in a hurry, waiting for one is real money.
- Staying with the same brand, when your existing rigging is in good condition and compatible.
- Doing it in the off season, when shop schedules are open and you are not losing fishing days.
- Bundling deferred work. If the engine is already off and the console is already apart, that is the cheapest time to address other items on your list.
- Financing thoughtfully. Marine lenders finance repowers, and boat financing often makes more sense than putting a repower on a credit line.
Where you should not save is the rigging and the prop. A new engine on old controls with the wrong prop is the most common way we see people spend a lot of money and end up disappointed.
